# Operating Problem and AI Pilot Canvas

Clarify one operating problem, decide whether AI can help, and plan a test with clear measures of success.

**What you will leave with:** A short decision summary: run a pilot, revise the plan, use a simpler solution or stop. If you choose a pilot, you will have a plan with an owner, approved information, safeguards and a way to measure success.

Understand the problem (1–2) → Choose the approach (3–4) → Design the test (5–6) → Make the decision (7–8).

### How to work through it

Choose one recurring process. Work through the sections in order. Each section builds on what you have learned and prepares you for the next decision. If new information changes an earlier answer, update it before moving on.

Save a copy of this Markdown file and replace the bracketed answers. Add rows to tables as needed. Keep answers short. Say what is known, what is estimated and what still needs checking. Give the source for important facts. If a question does not apply, say why.

**When you are done:** Section 8 states the decision, why it makes sense, what happens next, who is responsible and when you will review it. Revising the plan or stopping is a valid outcome. A pilot can start only when the requirements in section 7 are met. Its results come later.

## 1 Define the outcome

Start with the business result you want to improve. This helps you decide which process to examine in section 2.

## 2 Map the current work

Use section 1 to describe how the work happens today. Include the steps people actually follow. You will use this picture to find the main problem in section 3.

### Workload and consequences

How often does the work run and at what volume? What happens if it is late, incomplete or wrong?

## 3 Find what holds the work back

Look at the delays, repeated work and problems in section 2. Focus on the one that most affects the result you want.

## 4 Decide where AI belongs

Use the problem and simpler solution from section 3. Decide where AI could help and where people, existing systems or clear rules can do the work.

Systems keep the official records and carry out approved actions. Rules handle repeatable tasks and checks with clear answers. AI can help interpret information or prepare a draft. People set the goal, resolve uncertainty and remain responsible.

What information may AI use, and what may it suggest or do? What needs a person’s approval, and what is out of scope? State your chosen approach and why it fits.

## 5 Define the pilot scope

Turn the approach from section 4 into a small test. A pilot helps you decide whether the approach works well enough to use more widely. Be clear about what you will test and what you will leave out.

Include typical work, difficult cases, changes in the information and things that could go wrong. Suggest how many cases to test, for how long, with which people and within what time or budget limit. Confirm this after section 6.

## 6 Decide how to measure success

Use the result you want from section 1 and the test you defined in section 5. Decide what you need to measure to know whether the approach helps.

Start with three measures: the business benefit, the quality of the result and whether the main safeguard works. Add other measures only if they could change your decision. Include setup, review and correction time when estimating savings.

Compare the current and proposed approaches using similar cases. Separate setup effort from recurring work and include difficult cases. If you do not know today’s result, assign someone to measure it before judging improvement.

## 7 Check whether you are ready

Review sections 1–6 to check whether the pilot is ready to start. Meeting these requirements does not guarantee a successful result.

Mark each item Yes, No or Unknown and give the supporting evidence. An unconfirmed proposal or assumption is not a Yes. Review each requirement on its own; do not add up a score.

### Open questions

For each No or Unknown, what must be resolved, by whom and by when?

**Decision rule:** Start only when there is evidence that each applicable requirement is met and the owner agrees. Any No or Unknown means the pilot is not yet approved. If a requirement does not apply, record why and confirm that the owner agrees.

**Before you move on:** You can explain whether the pilot is ready to start. If requirements remain unresolved, use section 8 to record a decision to revise the plan or stop, along with what needs to happen next.

## 8 Write the decision summary

Write a summary you can share, using the reasoning and pilot plan from sections 1–7. Aim for about 200 words.
